A bigger Black Friday sales total can hide a smaller profit.

You discount your products, offer free shipping and increase your Google Ads budget. Orders come in. Shopify looks busy. Google Ads reports a healthy return on ad spend.

But after paying for stock, delivery, payment fees and advertising, how much have you actually made?

That is the question to answer before increasing your budget.

Black Friday Google Ads for Shopify need a plan that connects your offer, product margins, campaign settings and website. Increasing spend is one part of that plan. It cannot repair inaccurate tracking, make an unprofitable discount work or fix a checkout that customers struggle to use.

This guide explains what I would check before the sale, how I would approach Shopping and Performance Max, and what to monitor once your promotion is running.

Quick answer: how should you prepare Shopify Google Ads for Black Friday?

Before increasing your Black Friday Google Ads budget:

  • Calculate your break-even ROAS using your discounted prices and variable costs.

  • Choose products with enough margin and stock to support additional sales.

  • Check that purchase tracking records completed orders and accurate values.

  • Verify product eligibility, sale prices, availability and shipping in Google Merchant Centre.

  • Test your offer and checkout on a mobile phone.

  • Decide whether your existing campaigns can support the promotion.

  • Set spending limits and review points before the sale begins.

  • Schedule the removal of promotional messages and prices when the offer ends.

Increase spend when the economics and campaign performance justify it. A sale date alone is not a reason to spend more.

How to Prepare Black Friday Google Ads for Shopify

Discounts reduce the amount left to pay for advertising.

That sounds obvious. Yet it is easy to keep using your normal ROAS target while running a promotion with very different margins.

A product that works at a 300% ROAS during normal trading might lose money at the same ROAS after a substantial discount.

Free shipping can narrow the margin further. So can a free gift, extra packaging, higher fulfilment costs or a greater number of returns.

You need to assess the complete offer.

“Twenty per cent off” and “twenty per cent off plus free shipping” are different financial decisions, even if the ads look almost identical.

A worked example: what a 20% discount does to your advertising allowance

The following example is illustrative. All figures exclude GST, and the revenue basis is consistent throughout.

Imagine a product with these economics:

ItemNormal priceBlack Friday price
Product revenue$100$80
Product cost$40$40
Other variable costs$10$10
Amount left before advertising$50$30
Contribution margin before advertising50%37.5%
Break-even advertising ROAS200%About 267%

The $10 allowance represents assumed costs such as payment fees, packaging and your contribution to shipping. Real costs may change with the order value or promotion.

At the normal price, you have $50 available before advertising.

After the discount, you have $30.

A 20% price discount has reduced the money available before advertising by 40%.

Now imagine spending $30 to generate one order.

At full price, that order leaves $20 after the variable costs and advertising.

At the sale price, it leaves nothing.

The sale order generates a ROAS of approximately 267%, which could look respectable in a campaign report. In this example, it only covers variable costs and advertising. It contributes nothing towards overheads or profit.

How to calculate your break-even ROAS

Use this formula:

Break-even ROAS = 1 ÷ contribution margin before advertising

Express the margin as a decimal.

For example:

1 ÷ 0.375 = 2.67, or approximately 267% ROAS.

This calculation requires more than your gross product margin. Include the variable costs associated with making and fulfilling the sale.

Break-even advertising ROAS also does not cover every business expense. You still need a contribution towards overheads and your desired profit.

Keep the revenue basis consistent. If your margin calculation excludes GST but your Google Ads conversion values include it, you cannot compare the two figures directly without adjusting them.

Choose which products deserve Black Friday advertising

You do not need to advertise your entire catalogue simply because you are running a sale.

Some products can support a discount and paid acquisition. Others cannot.

Before the promotion, review your proposed sale products against five questions:

  1. What contribution remains after the discount and fulfilment costs?

  2. Is there enough stock in the variants customers actually buy?

  3. Has the product converted from paid traffic before?

  4. Is the delivered price competitive?

  5. Can the business fulfil additional orders reliably?

An established bestseller with healthy margins and strong stock availability may justify additional budget.

A bulky, low-margin product with expensive delivery needs a different decision.

A discounted product with only one unpopular size remaining may attract clicks while offering very little realistic sales opportunity.

Group products by their role in the promotion

A useful starting point is:

Product groupSuggested approach
Proven sellers with healthy discounted marginsPrioritise, subject to performance and stock
Profitable bundles or higher-value combinationsTest whether the offer improves contribution per order
Clearance productsSet a separate commercial objective and spending allowance
Products with weak margins after discountingLimit or exclude unless there is a deliberate reason to advertise
Products with limited stock or incomplete variantsRestrict promotion and monitor availability
New or unproven productsGive them a defined testing allowance

Clearance deserves particular attention.

You might accept a lower return to release cash or clear storage space. That can be a sensible business decision. Record it as a clearance objective so it does not distort your expectations for the rest of the campaign.

Check purchase tracking before you scale

If your conversion tracking is wrong, increasing the budget gives Google more money to pursue the wrong outcome.

For a Shopify campaign intended to generate sales, check which conversion actions the campaign actually uses for bidding.

Completed purchases should be the central sales signal. Add-to-cart and checkout events can help you diagnose the buying journey, but they should not accidentally be treated as equivalent to paid orders.

Review:

  • Whether purchase events are firing correctly.

  • Whether the same order is recorded more than once.

  • Whether transaction IDs and order values are passed correctly.

  • Which conversion actions are included in each campaign’s bidding goals.

  • Whether currency and revenue settings are consistent.

  • Whether recent app, theme or checkout changes affected tracking.

Do not assume the account is correct because a conversion column contains numbers.

A campaign reporting hundreds of conversions could be counting actions that never became revenue.

Should Google Ads and Shopify report the same revenue?

No. Differences can arise from attribution, reporting dates, consent, tracking coverage and how each platform defines the figures.

Shopify reports store activity. Google Ads attributes eligible conversions to advertising interactions under its reporting settings.

The purpose of the check is to understand the difference and identify obvious errors.

During Black Friday, compare Google Ads performance with Shopify orders and sales. A strong advertising report needs to make commercial sense alongside what the store is actually selling.

See Google Ads Conversion Tracking for Shopify: Are Your Numbers Wrong?.

Get Google Merchant Centre ready before the sale starts

A promotion is only useful if customers can find the products and buy them at the advertised price.

Before Black Friday, inspect the actual sale products in Google Merchant Centre.

Check their eligibility for Shopping ads, submitted prices, availability, landing pages and shipping information.

Do this at product level. A generally healthy account can still contain problems affecting your most valuable sale items.

Check sale prices across the buying journey

Google supports a sale price attribute and a sale price effective date attribute. The effective date lets you specify the period during which the submitted sale price applies.

For a Shopify store, the practical job is to check that your feed integration sends the intended data.

Confirm that:

  • The correct products receive the sale price.

  • Start and end times use the intended time zone.

  • The product page displays the correct price.

  • The selected variant has the expected price.

  • The basket and checkout honour the offer.

  • Prices return to normal when the promotion ends.

A discount code at checkout is different from a reduced product price. Check how your particular offer should be represented rather than assuming every promotion belongs in the sale price field.

Do not assume a sale badge will appear simply because you submitted sale data.

Verify shipping and stock

Check the destinations you advertise to and the delivery costs customers will encounter.

A customer who sees an attractive product price may leave when an unexpected shipping charge appears.

Also check stock at variant level. “In stock” is not particularly helpful if the advertised product is unavailable in the size, colour or configuration customers want.

Make sure your feed and Shopify availability remain aligned as orders come in.

Test the offer on mobile, all the way through checkout

Before paying for more visitors, buy something from your own store.

Use a phone. Open a product you intend to advertise. Select a variant, add it to the basket, apply the offer and complete the checkout.

Check what a customer actually sees:

  • Is the offer immediately understandable?

  • Are exclusions and minimum spend requirements clear?

  • Does the discount apply correctly?

  • Is shipping explained before the final payment step?

  • Can the customer see the expected delivery timeframe?

  • Are payment options working?

  • Do pop-ups obscure product information or checkout controls?

  • Does the product page give enough information to make a decision?

Test different order types if the promotion has conditions. A single-product order may behave differently from a bundle or an order that qualifies for free shipping.

Where should Black Friday ads send customers?

Send them to the page that best matches the ad and the buying task.

A Shopping ad for a specific product should take the customer to the relevant product page.

An ad promoting a selected sale range may work better with a focused collection page.

That collection page should explain the offer, display eligible products and make it easy to filter or choose.

Sending every visitor to the homepage creates extra work for the customer. Check whether they can immediately find the product or offer that attracted the click.

Should you create a separate Black Friday campaign?

Sometimes. There needs to be a reason beyond having a campaign named “Black Friday”.

My starting point would usually be to assess whether the existing campaigns can support the offer through updated assets, product selection, budgets and targets.

A new campaign needs time and data to establish performance. Launching it immediately before a short sale adds uncertainty when you have little time to investigate problems.

A separate campaign can make sense when you need:

  • A ring-fenced budget.

  • A materially different product range.

  • Different profitability targets.

  • A clearance objective.

  • Separate targeting or landing pages.

  • A structure that your current campaigns cannot support sensibly.

SituationStarting approach
Same products, same audience, temporary offerReview and update existing campaigns
Sale products have substantially different marginsConsider separate treatment
Clearance stock has its own spending allowanceConsider a dedicated campaign
Small account with limited purchase dataAvoid unnecessary fragmentation
Existing campaigns have serious tracking or structure problemsCorrect the setup before increasing spend

If you separate products, review where they remain eligible elsewhere in the account.

Duplicating the same range across campaigns without a clear plan makes budget control and reporting harder.

Should you use Performance Max or Standard Shopping for Black Friday?

The calendar should not make this decision for you.

If Performance Max is producing commercially useful results with reliable tracking and sensible product coverage, a short sale is not automatically a reason to replace it.

If Standard Shopping is working and gives you the control your account needs, you do not have to move to Performance Max for Black Friday.

Assess the current setup against your objective.

For Performance Max, I would review product eligibility, asset relevance, bidding goals, landing pages and the role of brand demand.

For Standard Shopping, I would review product grouping, bids or bidding strategy, search terms, exclusions and budget allocation.

The question is which setup can support profitable sales with the least avoidable uncertainty.

How much should you increase your Black Friday budget?

There is no universal percentage.

A profitable campaign constrained by budget presents a different opportunity from a campaign struggling to spend its existing allowance.

Before increasing spend, check:

  • Recent performance after allowing for conversion delay.

  • Profitability at the promotional prices.

  • Whether budget is actually restricting delivery.

  • Stock and fulfilment capacity.

  • The amount the business can afford to commit.

  • Evidence from comparable promotions, where available.

If a campaign is not spending its current budget, increasing the allowance may achieve very little.

Investigate restrictive targets, product coverage, eligibility, bids and demand first.

Set a spending plan before the promotion

Define three things:

Your planned allocation: what you intend to spend over the sale.

Your review trigger: the amount or performance change that requires a closer look.

Your response: what you will check, restrict or pause if results fall outside the agreed limits.

A review trigger is not necessarily an automatic stop. A tracking fault, conversion delay and genuinely poor sales performance require different responses.

Set the decision process in advance so you are not inventing it under pressure.

Should you lower target ROAS for Black Friday?

Only if the economics and performance justify it.

Google explains that reducing a target ROAS can allow a bid strategy to enter more auctions and pursue greater conversion volume. It also recommends allowing one to two conversion cycles to assess performance after a target change.

But discounts may increase your break-even ROAS.

That creates a real trade-off: you may want more volume at precisely the time each order gives you less room to pay for acquisition.

Before lowering the target, calculate what return the sale can support.

A lower target may be reasonable for profitable volume growth or a deliberate clearance objective. It may be a poor decision if the discounted margin is already thin.

Avoid repeatedly changing targets in response to incomplete data

Check technical problems immediately. Do not leave broken tracking, incorrect prices or failed checkout functionality running while waiting for more data.

Performance decisions are different.

Recent conversions can take time to appear. Repeated target changes based on a few hours of incomplete reporting make it harder to understand the result.

Make purposeful changes, record them and assess them against the buying cycle.

Do you need a Black Friday seasonality adjustment?

Usually, you should start by asking whether you have evidence of an unusual conversion-rate change.

Google says Smart Bidding already manages seasonal events. Seasonality adjustments are intended for major expected changes in conversion rate and are best suited to short events of one to seven days.

A seasonality adjustment does not mean “Black Friday will be busy”.

It means you expect the likelihood of a visitor converting to change substantially during a defined period.

A comparable previous promotion may provide useful evidence. An optimistic sales target does not.

For a new store or an untested offer, I would be cautious about adding an adjustment without a defensible estimate.

Update your advertising messages to match the offer

Your offer needs to be consistent across the ad, product page and checkout.

Review headlines, descriptions, promotional assets and sale landing pages.

Make the details specific:

  • What is discounted?

  • How much is the discount?

  • Is a code required?

  • Is there a minimum spend?

  • Which products are excluded?

  • When does the offer finish?

“Up to 50% off” can disappoint customers if almost everything they click has a much smaller discount.

A broad sitewide claim can cause the same problem when popular categories are excluded.

Use an offer you can explain clearly and deliver consistently.

Schedule the end of promotional messaging. An expired offer still appearing in an ad creates frustration and unnecessary support enquiries.

Watch branded sales when reviewing Black Friday results

Black Friday activity can generate demand across several channels.

Customers may receive an email, see a social post, remember your brand and then search for your store on Google.

That branded search can lead to a purchase attributed to Google Ads.

The advertising may have played a useful role. However, the attributed sale does not establish that Google Ads created all the demand behind it.

When assessing results, review brand activity alongside the broader campaign and Shopify figures.

Ask whether:

  • The store generated more total orders.

  • New customers increased.

  • Spend concentrated on existing brand demand.

  • Discounted orders produced useful contribution.

  • Sales weakened immediately after the promotion.

Avoid making last-minute brand exclusion changes without understanding their effect. These are structural decisions that deserve a plan before the sale.

A practical Black Friday preparation schedule

Use this as a planning guide. A store with unresolved technical issues may need longer.

TimingMain jobs
Four to six weeks beforeAgree on the offer, calculate margins, select products, check tracking and stock
Two to three weeks beforeResolve feed issues, prepare assets, test sale pages and decide campaign treatment
Final weekTest checkout, confirm prices and time zones, document budgets and review triggers
During the saleMonitor spend, orders, product availability, tracking and website functionality
Immediately afterwardsRemove expired offers, verify prices and review budgets
After conversion reporting settlesAssess attributed results alongside contribution, refunds and store performance

Assign ownership.

Your ads manager may control campaigns, but someone also needs to own pricing, stock, feed changes, website updates and fulfilment.

An instruction such as “the sale starts Friday” is not enough. Confirm the start time, time zone, eligible products, exclusions and end time.

What should you monitor during Black Friday?

Use Google Ads to understand advertising delivery. Use Shopify to understand store activity. Use your cost information to assess the commercial result.

AreaWhat to watch
Google AdsSpend, purchase conversions, conversion value, ROAS and product allocation
ShopifyOrders, sales, average order value and checkout behaviour
Merchant CentreProduct eligibility, prices, availability and shipping issues
Stock and operationsAvailable variants, fulfilment delays and customer enquiries
ProfitabilityDiscounted contribution, acquisition costs and emerging refunds

A sudden drop in sales deserves investigation.

Check whether it is a traffic issue, stock problem, broken offer, checkout fault or tracking discrepancy before changing bids.

The response should address the cause.

What to do when the sale ends

Put the end-of-sale work in the plan before Black Friday starts.

Check that:

  • Promotional prices have ended correctly.

  • Discount codes behave as intended.

  • Sale messages have been removed from ads and the website.

  • Product data reflects current prices and availability.

  • Campaign budgets suit normal trading.

  • Any temporary ROAS targets are reviewed.

  • Sold-out products are handled correctly.

Then allow for conversion delay before finalising the advertising assessment.

Include refunds and cancellations as they become known. A busy weekend can look different once the orders have been fulfilled.

Also examine the following trading period. Some promotional purchases may have brought forward demand from customers who would otherwise have bought later.

Common Black Friday Google Ads mistakes

Increasing budget before checking margins

A strong normal-price ROAS does not establish profitability at a discounted price.

Promoting everything equally

Stock depth, delivery costs and contribution vary across products.

Launching a complicated structure immediately before the sale

A short promotion gives you limited time to assess a new setup.

Leaving the offer until the last minute

Feed updates, advertising reviews, page changes and checkout testing all need time.

Using misleading conversion totals

Add-to-cart activity cannot pay your supplier invoices. Verify completed purchases.

Reacting to every short-term fluctuation

Investigate technical faults quickly. Give performance data enough time to become useful.

Forgetting the end of the promotion

Expired messages and incorrect prices can continue causing problems after the sale.

Frequently asked questions

When should I start preparing Shopify Google Ads for Black Friday?

I would aim to begin four to six weeks before the promotion. That gives you time to check tracking, margins, stock, product data and checkout functionality. Start earlier if your account or website needs substantial repairs.

Should I double my Google Ads budget for Black Friday?

Only if the campaign, discounted margins and business capacity justify it. Doubling spend is a financial commitment, not a preparation strategy. Set an allocation based on evidence and define when you will review it.

Should I create a new Performance Max campaign for Black Friday?

A new campaign can make sense when the sale needs a separate budget, product range or commercial objective. Otherwise, assess whether your existing campaign can support the offer. Avoid adding complexity without a clear benefit.

Can I run Black Friday using Standard Shopping?

Yes. The campaign choice should reflect your account’s performance and control requirements. A seasonal sale does not automatically require Performance Max.

Should I lower target ROAS during the sale?

Calculate your discounted break-even ROAS first. Lowering a target can support additional volume, but it may also leave you accepting returns the offer cannot afford.

Why does my Black Friday ROAS look good while profit is disappointing?

ROAS measures attributed revenue against advertising spend. It does not automatically deduct product costs, discounts, shipping, payment fees, refunds or overheads. Review the contribution left after those costs.

Is a discount code the same as a sale price in Merchant Centre?

No. A code redeemed at checkout and a reduced product price are different offer mechanisms. Check the appropriate product data or promotion setup for your offer and verify the complete customer journey.

Do all Black Friday campaigns need seasonality adjustments?

No. Use them only where there is a sound basis for expecting a major, short-term conversion-rate change. They are an advanced bidding tool, not a standard Black Friday checkbox.

What if my store has never run Black Friday before?

Keep the offer and campaign plan manageable. Use your current product economics and trading data to set a controlled allocation. Document the results so your next promotion has a stronger evidence base.

Before you increase your Black Friday budget

The most useful preparation happens before the additional spend.

Know what each discounted order can contribute. Choose products that can support paid acquisition. Verify that customers see the correct offer and can complete their purchase. Make sure Google is bidding towards genuine sales.

Then decide how much more advertising the business can support.

A successful Black Friday should leave you with a commercial result you can explain, not just a sales chart that went up.
